When people think about AI in education, they often imagine tools students use directly. But in a new Learning Undefeated collaboration, AI first plays a quieter—and arguably more powerful—role behind the scenes. This case study highlights how artificial intelligence was used not only as a topic to teach, but as a strategic design tool—helping Learning Undefeated’s industry partner clarify its unique voice, values, and contribution as an educator for the next generation of health tech innovators.
Starting With the Right Question
A leading global health technology company already had strong capabilities in delivering educational content through its signature program and partnerships with nonprofit organizations. What was less clear was how those accomplishments should translate to what the organization uniquely should teach—the mindsets, skills, and perspectives only a global health tech leader could authentically bring to students.
Blending Learning Undefeated’s expertise in curriculum design and delivery, this collaboration delved deeper to explore the question: “If our industry partner were a teacher, how would we inspire the next generation of innovators?” Answering this question required moving beyond assumptions and toward evidence-based insight. That’s where AI entered the process.
Outcomes to Date: Using AI to Listen at Scale
Rather than relying solely on traditional workshops or leadership narratives, the design team collected long-form employee perspectives through focus groups and written narratives across the organization. These inputs reflected employees’ lived experiences: how they solve problems, approach innovation, collaborate across disciplines, and keep patients at the center of their work.
Data was fed into a large language model (LLM), and AI was used to analyze and synthesize these large volumes of qualitative data, surfacing patterns that would have been difficult to identify manually. This “directional insight” approach helped the team:
- Identify recurring themes in how employees describe innovation
- Surface shared values across roles, regions, and functions
- Distinguish general STEM skills from the partner organization’s distinct ways of thinking
Instead of designing programs based on what sounded right, the team grounded decisions in what employees actually said and experienced.
From Insight to Instruction
The output of this AI-supported analysis – along with input from subject matter experts across the partner organization – are currently being used to guide curriculum development. The AI-informed process reinforced an important idea: the design of the learning experience matters as much as the content itself.
AI helped bridge the gap between internal culture and external learning design, translating concepts like “innovation at the intersection of biology and technology” into concrete student experiences. This ensured that when students engage with the partner program, they aren’t just learning about health tech—they are experiencing how the organization thinks, experiments, collaborates, and learns from failure.
AI enabled the team to intentionally embed these attributes across hands-on activities—connecting technical topics like biology and data technologies with human-centered design and ethical responsibility.
AI as an Enabler of Equity and Scale
By using AI to accelerate insight gathering and sensemaking, the partner organization and Learning Undefeated created a model that is scalable, replicable, and adaptable across global communities.
This matters because the initiative aims to reach hundreds of thousands of students, many from low-income households who have historically lacked access to industry-aligned pathways. AI helped ensure that as the program scales, it retains authenticity and consistency—without losing the human stories at its core.
A New Definition of “AI in Practice”
In this case study, AI isn’t positioned as a replacement for human judgment or creativity. Instead, it acts as a listening engine, amplifying employee voices and helping translate organizational identity into educational impact.
